As regional competition intensifies, Malaysian SMEs must move beyond competing on price and embrace stronger brand positioning to unlock sustainable growth across ASEAN markets

For many Malaysian small and medium enterprises (SMEs), expanding into regional markets was once considered an ambitious long-term goal. Today, however, it is increasingly becoming a business necessity rather than a strategic option.

According to SME Corp. Malaysia, SMEs account for more than 97% of all business establishments in the country and contribute approximately 38% of Malaysia’s Gross Domestic Product (GDP). While they remain the backbone of the national economy, many businesses continue to face productivity and value-creation challenges that limit their competitiveness against leading regional economies.

At the same time, Southeast Asia’s competitive landscape is evolving rapidly. Increasing digital adoption has significantly lowered barriers to market entry, enabling both regional and international businesses to compete for Malaysian customers through the same digital ecosystem. As a result, Malaysian SMEs are no longer competing solely with domestic players but with businesses from across ASEAN and beyond.

The Real Challenge Is Strategic Positioning

While many Malaysian companies possess strong manufacturing capabilities, export-ready products and operational expertise, success in overseas markets often remains elusive.

Across industries including food manufacturing, retail, engineering, education and consumer products, businesses entering markets such as Singapore, Indonesia, Thailand and Vietnam frequently discover that localisation alone is not enough to guarantee success.

According to Phoenix Design, the deeper challenge lies in positioning.

Many SMEs enter new markets without first establishing a category or market position that is immediately understood, clearly differentiated and valuable to customers. Instead, they compete alongside established players with offerings that appear functionally similar, often resulting in increased reliance on price competition and promotional discounts.

The result is expansion driven by short-term volume rather than sustainable competitive advantage.

Consumers Are Buying Brands, Not Just Products

The report highlights a broader shift in consumer behaviour across Southeast Asia.

Regional consumer research indicates that buyers in mid- to premium-market segments are becoming increasingly brand-conscious rather than price-driven. Trust, credibility and meaningful brand storytelling are playing a greater role in purchasing decisions, while digital platforms have made it easier than ever for consumers to compare products across borders.

This means ASEAN markets are becoming increasingly position-driven rather than product-driven.

Businesses that fail to establish a distinctive market position risk competing in crowded categories where differentiation becomes increasingly difficult.

Creating Categories Instead of Competing Within Them

Drawing on observations from SME transformation projects across Southeast Asia, Phoenix Design outlines several examples illustrating how strategic repositioning can improve business performance.

A Malaysian food manufacturer entering Singapore shifted from competing as a general snack producer to positioning itself within a heritage-inspired functional snack category. This enabled the company to secure premium retail placement, reduce reliance on promotional pricing and improve repeat purchase rates.

Similarly, an engineering services firm repositioned itself from being a general contractor to becoming a specialised efficiency optimisation partner for manufacturing SMEs. The clearer positioning led to improved conversion rates, reduced price-based competition and longer-term service contracts.

Another consumer brand operating across Malaysia and Indonesia strengthened its cross-border recognition after establishing a unified category position, improving brand consistency while reducing fragmented marketing efforts.

Collectively, these examples reinforce a consistent principle: businesses do not grow simply by entering more markets, but by owning clearer market categories.

A Framework for Sustainable Regional Growth

According to Herry Ho, Founder and Managing Director of Phoenix Design, Malaysia’s challenge is not a lack of capability but a lack of positioning.

He observed that many Malaysian companies possess exceptional products and operational excellence but continue competing in saturated markets where customers struggle to distinguish one brand from another. He believes the businesses that succeed across ASEAN will be those that define market categories customers immediately understand and value, rather than those with the largest budgets.

This view, the report notes, is increasingly shared by SME ecosystem stakeholders, who believe Malaysian businesses often outperform operationally but underperform in brand-led regional expansion.

Building the Next Generation of ASEAN Business Leaders

As growth opportunities continue shifting beyond domestic markets, regional expansion has become an increasingly important consideration for Malaysian SMEs.

However, sustainable growth requires more than simply entering new markets. It demands clear positioning, strong brand identity and the ability to create meaningful market categories that competitors cannot easily replicate.

According to Phoenix Design, the next generation of successful ASEAN businesses will not necessarily be those that expand the fastest geographically, but those that build brands capable of travelling across borders while defining categories that others choose to follow.
